01 — How it works

We don't build the machine. We build the mind we retrofit into it.

One brain, many muscles. ~80% is built once — perception, the on-board reflex we own, edge compute, the world-model. The other ~20% — the pilot-valve kit that wakes India's lever-driven fleet — is the hard part everyone else skips. So we own that too.

The frontier we're chasing

A machine that feels itself — strain, heat, the tremor before a failure.

Today we still hand machines senses built for the old world. If a machine could truly feel itself, most failures would announce themselves before they happened — and the reflex that keeps a human safe gets sharper every hour. We're building to certify (ISO 26262 / SOTIF) — never "certified" until it's proven.

Bedrock can wake a Caterpillar fast — because Cat re-architected its hydraulics in 2018. India's fleet didn't. The retrofit is harder here — which is exactly why it's a moat. The reflex still runs on-board — in the moment, even when the network drops.

02 — What we’re building

One brain. The reflex is the same — only the muscle changes.

The deadliest machines are the training ground. Master them, and the same self moves to the next body — pit, port, field — until it reaches the one that matters most: the machine you ride home. Physical AI, retrofit into the iron the world already runs on.

For a century we made machines stronger, and asked humans to stand inside the danger to run them. The mine, the quarry, the haul road — construction is a sliver of the workforce, and about 30% of the dead — some 108,000 lives a year.

↳ The regulatory wall just fell

Supreme Court of India, Jan 2026 (UltraTech v. State of Gujarat, 2026 INSC 43): machines used exclusively inside enclosed premises are not "motor vehicles." Autonomy in a quarry, mine or captive site faces no Motor Vehicles Act, no RTO registration, no on-road-autonomy law — the wall that stops everyone else on public roads simply isn't there for us.

The ex-Waymo founders at Bedrock (US$270M, Feb 2026) arrived at our core bet on their own — a separate, verifiable safety layer with learned autonomy riding on top. The thesis is proven; the lane — India, the mixed fleet, the dust others defer — is ours.
